The topic of today’s newsletter is why cold email isn’t making you money and how to fix it.
Problem
90% of the talk around cold email you see on LinkedIn, YouTube, and X is:
“How do I generate more replies from my campaigns?”
“What’s the best cold email script?”
“What’s the best database to use?”
etc etc.
While all of these topics are highly important to your outbound success, most overlook arguably the MOST important function within an outbound system that actually turns leads into cash collected being:
Sales Process.
So many times I see companies running campaigns and generating plenty of positive responses, but have 0 systems in place for actually converting the leads effectively.
It’s as if they think prospects who show interest are going to come crawling to your front door looking to pay you — YOU are the one who reached out, so YOU must lead the conversation.
Companies with no real sales process in place for converting positive responses are absolutely wasting their time and money running cold email campaigns.
Story/Example
A few months ago, one of our clients we’ve been working with for a while had been generating ~60-80 positive responses per month with solid intent from prospects.
From the outside, we thought this client was doing great.
Lead flow was consistent, on ICP — we were hitting our numbers on paper.
Then comes our monthly check-in.
We expect to hear about all of the deals they’ve closed from our campaigns, yet we hear the exact opposite.
After generating 100s of leads, not one close yet.
This was shocking to see as the conversations looked like they were going well and the client seemed satisfied with the campaigns we were currently running.
So we went back to the drawing board to identify and solve what the bottleneck was that led no conversions.
We realized that our client’s sales people were responding 1 hour after positive replies came through, so we created systems that would cut this lag to <5 minutes.
Ever since this has been solved, our client has now closed 8 deals from our campaigns, with many more to come.
Exactly What You Can Do
If this situations sounds familiar to you, here’s exactly what you can do to 10X your lead conversions from your cold email campaigns:
1. You NEED dedicated staff for managing replies
Whether it be a VA or a full-time SDR, you need someone dedicated to replying to leads in <5 minutes consistently.
2. Reply notifications
Setup a simple webhook to Slack or whichever communication channel you use to notify your inbox manager of new replies in real time.
3. AI reply scoring
Setup a workflow within Clay or n8n that scores every lead based on intent so your sales people can navigate through the 100s of replies effectively.
4. Reply templates
Have templatized reply templates your inbox managers can use so they don’t have to spend minutes manually typing our replies every time.
5. Call the leads
If you have an SDR who is available to do this, he should 10,000% be calling all positive responses. You can setup a Clay phone number enrichment workflow to find prospects #s and send to your SDR.
6. Follow-up
