Today’s email topic is why you’re likely approaching outbound wrong, and what the right approach is in 2026.
Problem
Most B2B companies that run outbound fall into one of more of these 3 buckets operationally:
1. They spray-n-pray their entire market with a basic templated email
2. They take a “hyper-segmented” approach where they send ~100 emails/mo to only their best fit prospects
3. They only track intent signals and have a team of SDRs email, LinkedIn DM, and call active prospects
While each of these approaches can be viable – but in often cases, when run in silos, they are suboptimal.
Here’s the breakdown:
Spray-n-pray

> Potential for high-volume and lead flow
Downside
> Typically lower intent leads
> Qualification isn’t as tight as it should be
> Conversions are lower
Hyper-Segmentation
Upside
> Highly qualified leads
Downside
> Much lower volume sending
> Requires many touch points
> Higher cost per lead
Intent Signals
Upside
> Leads have more intent
Downside
> Inconsistent volume
> Lead quality varies
> Dependent on other traffic sources
So how do we optimize our outbound for the upside of each of these methods, without having to take on the downside?
Solution
We combine all three of these approaches to work together in unison, not in silos to create a modern automated ABM system.
This allows us to maximize high volume lead flow, lead quality, and intent.
Here’s what this system looks like:

We lead with high volume outbound on the frontend whilst tracking intent signals (which high volume outbound actually drives more intent via website traffic, linkedin visits, sign-ups, etc)
This drives consistent top of funnel traffic into our system, which we then score the traffic that has shown intent via replies or other signals based off of our qualification metrics.
This can look like revenue, company structure, technographic data, industry, etc
But we want to at least have 3 tiers in which we score each lead that is generated from TOF since we’ll be taking different actions on each tier.
For our tier 1 leads, we’ll take disproportionate action compared to the lesser tiers.
This can look like sending gifts, giving a special offer, or creating a valuable asset.
Roughly 5-10% of your lead flow will fit under the tier 1 category, as to why each lead should receive so much attention.
For tier 2 leads, we still want to prioritize these, but we don’t have to go to the same extent as tier 1 leads.
For these leads, warm calling and follow-up prioritization makes sense (you should warm call tier 1 prospects too ofc).
Then for tier 3 leads, these are leads that are still a fit but just aren't the highest priority to engage with.
Typically just leading with templated follow-up and adding to your newsletter works, but you can warm call these leads as well if your team has capacity.
Once leads have been scored via Clay, n8n, or Claude Code – your BDR or BDR silo will be notified instantaneously via Slack or Hubspot to action on the lead within 5 minutes.
If you have dedicated BDR silos depending on industry, another step that we’d take is to score each lead according to industry as well to make sure the right teams are on each lead.
Over time, BDRs will have a large, scored pipeline to work off of to convert into meetings and eventually closed deals.
This system is what we’ve found to be the most effective implementation of outbound for our B2B clients in 2026.
I’d like to note, this approach really is best fit for companies that have a TAM of over 50k contacts as on the frontend it’s ideal to have a good amount of volume to utilize.
